Inventory is cash sitting in a humidor. The goal is to keep your dependable sellers available while reserving enough space to test new cigars. A simple reorder process can do more for a retail program than adding more brands.
Build a useful sales record
Track units sold for each size or SKU, not only the brand. Record starting stock, units received, units sold, and ending stock for the same period. Note major events, promotions, and out-of-stock days so the figures have context. For a lounge, also distinguish singles sold for on-site use from boxes sold for take-home purchases.
Group products by their role
- Core: Consistent sellers you want available most of the time.
- Discovery: New or distinctive lines that give staff something fresh to introduce.
- Occasion: Cigars suited to events, gifts, or particular guest preferences.
These are buying roles, not permanent rankings. Move a cigar when sales and guest feedback justify it.
Set a reorder point
Estimate how many units you normally sell during the time it takes to review, order, and receive replacement stock. Add a modest cushion for demand variation. When available inventory approaches that amount, review the item for replenishment. For example, if a size typically sells 10 units during your ordering and delivery window and you want a cushion of 5, review a reorder when stock approaches 15 units. Adjust that threshold as your actual sales change.
Review on a regular schedule
At each review, look for fast movers, slow movers, stockouts, damaged product, and items that occupy more space than their sales warrant. Reorder the reliable performers first. Test new cigars in smaller, deliberate allocations when available. Keep an eye on actual supplier availability; a popular item may need earlier attention if replenishment takes longer.
Use the assortment to guide the order
Do not let a single enthusiastic week determine every future purchase. Look across several review periods and listen to the staff who talk with guests. When a cigar underperforms, decide whether it needs education, better placement, or a smaller commitment next time.
